How We Drove 14k+ Orders & 80% MoM Revenue Growth with Product-Market & Price-Market Fit

April was a breakout month for our high-SKU, design-led tech accessories client:

  • 14,000+ Orders
  • 70%+ MoM Order Growth
  • 80%+ MoM Revenue Growth
  • CPA ↓ 10% even with 2.3x more Spends

For some context:

This growth isn’t one-off. It’s a subset of the major growth in the brand since February. The brand did 3.3x the sales in May than it did in February

And we did all this at 3.26x spend WHILE reducing CPA by 10%.

0 to 1: Product Market Fit

Before March, we avoided scaling too much. As without product & price-market fit, any extra ad spend causes gradual & then sharp CPA rise.

Instead, we invested that money in:

  1. Finding which SKUs were profitable, not just popular.
  2. Rebuilding the catalog with high profit/sale products.
  3. Setting up product upload ops to scale from 100s to 1000s SKUs/month

Here’s a no-BS summary of Product-Market Fit:

“Stop selling the wrong products to the wrong demographic.”

We did Deep SKU Analysis data to understand:

  1. Which products caused the most returns & cancellations
  2. Which user cohorts (age, gender, location) drove low-value behavior

Turns out, ~50% hero SKUs attracted high-return & high-order cancellation segments (Gen Z males).

These products looked good on Shopify but bled margins. We killed such SKUs, even 200+ at a time.

In their stead, we added more of the products similar to bestsellers that had good AOV and less cancellations.

Underrated Outcome: With tighter product-market fit, buyers bought multiple units per order and repeated more often. This pushed both AOV and LTV up!

Once the product procurement systems were in place and we could upload between 500-1000 products every month, the marketing got its moment to shine bright.

1 to 10: Price Market Fit & Improving Margins

Price Market Fit

We tested a simple but critical pricing ladder:

₹400 → ₹450 → ₹500

Simply put:

  • ₹450 delivered the best AOV, CPA and Profits.
  • ₹500 pushed us into psychological resistance territory
  • ₹400 brought conversions but hurt per-order profit

This became the core price point. Not because it “felt right” but because it proved itself over multiple controlled tests.

Shipping Price & Discount Tests

In addition, we did 6 tests in 2 months which revealed the perfect shipping price & prepaid discount offer at checkout.

This further increased profit per order while reducing order cancellations by 50%.

Performance Marketing

With the backend sorted, we scaled the front end across Meta & Google with:

1️⃣ Use-Case Driven Campaigns

We separated campaigns based on AOV and Order Volume.

Former helped with consolidating data, leading to user targeting.

Latter unlocked more scale as the “good enough” products which earlier didn’t get adspend on catalog now did.

2️⃣ Broad + Interest Audience Layering

While most scale with broad, we used Google ads-derived insights to test refined audiences on Meta. While broad helped pre-PMF scale. Interests scaled the brand post PMF.

💡 Non-obvious hack: Audiences that didn’t convert on Google became Meta winners. Because the intent didn’t match Google, but the identity did.

3️⃣ UGC + Graphic-Heavy Ads

We accelerated UGC procurement by supplying shot-by-shot references & inspiration.  moodboards, and even script lines.

For Graphic-Heavy ads, we divided the bestsellers by themes and advertised them separately with ads across angles & ad formats.

Summary

Once we solved for:

  2. Price-Market Fit
  3. Scalable SKU Upload Systems
  4. Efficient UGC Pipelines

…everything downstream (ads, CPA, scale) clicked.

The focus on “backend” work instead of just cranking out more ads paid off.
